The CRM Data Migration Checklist That Prevents Silent Data Loss.

The worst migration failures aren't the loud ones. A file that won't upload gets fixed in five minutes. The dangerous failures are silent: a picklist value that didn't exactly match an existing option, so Zoho dropped it and left the field blank — across 8,000 records, discovered a month later when a report came up short. A Zoho CRM data migration checklist exists to catch exactly those quiet failures before they happen, and it's the backbone of how our Zoho CRM consultants run a move without surprises.

Zoho gives you two paths, and the first job is knowing which you're on. The Data Migration Wizard (Setup → Data Administration → Import → Data Migration) moves from another CRM — Salesforce, HubSpot, Pipedrive, Dynamics, and others. Standard Import loads a spreadsheet into one module. The checklist below applies to both, with the wizard's extra steps flagged.

Phase 1 — Before you migrate (this is where projects are won)

Most of the work happens before a single record moves.

  • Audit and back up the source. Export a full copy first. You want a rollback point, not just faith.

  • Deduplicate at the source. Zoho's duplicate check is exact-match only — it won't catch "Bob's Diner" vs "Bobs Diner" later. Clean it before export.

  • Standardize picklists to match Zoho exactly. Every value, including capitalization, must match an existing picklist option or it's silently dropped. Pre-create the options or fix the source values.

  • Build the target fields first. Formula fields, multi-select lookups, subforms, and multi-user lookups can't be created during migration — they must exist in Zoho beforehand. Text, currency, date, and standard lookups can be made on the fly.

  • Prepare users first. Migrate a users.csv (first name, last name, email, User ID) before anything else, and confirm every record owner is an active user — records owned by inactive users get reassigned to whoever runs the import.

  • Assign unique Migration IDs. The wizard links records across modules using unique IDs (a shared Account ID ties Contacts to their Account). IDs must be unique across all modules — a Contact ID can't equal an Account ID.

  • Save everything as UTF-8 CSV. Wrong encoding turns special characters into garble.

Phase 2 — During the migration

  • Load in dependency order: users first, then Accounts → Contacts → Deals → Activities → Attachments, so parent records exist before their children.

  • Map every field deliberately and set replacement values for any empty mandatory fields. Each module has required fields that fail the row if blank — Leads need Last Name; Deals need Deal Name, Stage, and Closing Date.

  • Choose the right import mode: "Add new" for a fresh CRM, "Update" or "Both" (matched by Email or Record ID) when you're layering onto existing data.

  • Package attachments correctly. Standard CSV import alone doesn't carry files — the wizard needs an Attachments folder in the ZIP plus a CSV mapping files to records.

  • Mind the limits. Migration pauses if 5,000+ records are skipped in one module. And imports over 10,000 rows won't fire workflow or assignment automations — batch below that if you need them to run. Per-import CSV caps run from 10,000 records on Standard to 50,000 on Ultimate.

Phase 3 — After the migration (don't skip this)

  • Read the migration summary. Zoho flags mapped, unmapped, and unsupported files plus five error types (mandatory empty, parent not found, file not found, child not found, wrong format).

  • Reconcile record counts per module against the source. Numbers that don't match are your first clue something dropped.

  • Spot-check owners, notes, attachments, subforms, and lookups on a sample of records.

  • Run Find & Merge Duplicates as a safety net — and remember imported leads land in the "Approve Leads" list, invisible to global search, so duplicates can hide there.

  • Verify picklist fields didn't blank out and reinstate any workflows or validation rules you paused for the load.

The reason this rigor pays off: Gartner estimates poor data quality costs organizations an average of $12.9 million a year, and CRM implementations fail at rates commonly cited between 55% and 70% — usually not because the software broke, but because the data going in was never trustworthy. A migration is your one clean chance to fix that.

Frequently asked questions.

Can I migrate from Salesforce to Zoho CRM?
Yes. Zoho's Data Migration Wizard natively supports Salesforce, moving 19 standard modules (Leads, Accounts, Contacts, Deals, and more) plus custom objects, which arrive as separate files. HubSpot, Pipedrive, Dynamics, Insightly, and several others are supported too.

Does Zoho CRM migrate attachments and notes?
Through the Data Migration Wizard, yes — Notes migrate as a module, and Attachments move via an Attachments folder plus a mapping CSV inside the upload ZIP. A plain single-module CSV import does not carry files, so use the wizard when attachments matter.

How many records can I import at once?
Per CSV import, the cap scales by edition: 10,000 (Standard), 20,000 (Professional), 30,000 (Enterprise), and 50,000 (Ultimate). The migration wizard handles far larger volumes across multiple files, up to its overall upload limits.

How long does a Zoho CRM migration take?
The data move itself can take a weekend for clean, well-mapped data. Full projects with cleanup, field building, and customization typically run two to four weeks for straightforward setups and longer for complex ones. Prep quality, not record count, usually drives the timeline.

How do I avoid duplicate records during migration?
Deduplicate the source before export, since Zoho's check is exact-match only. On import, match by Email or Record ID and choose to skip or update rather than add. After loading, run Find & Merge Duplicates and check the Approve Leads list, where imported leads can hide.

Should the old CRM be frozen during the migration?

Yes, for the final load. Run a full rehearsal migration while the old system stays live, then announce a freeze window, take the last export, load it, reconcile and switch. Changes made in the old system after the final export are lost unless a delta load is planned. Keep the old system in read-only mode for a few months so history can be checked, but make clear that no new data goes in.

Should both CRMs run in parallel after cutover?

Avoid it. Parallel running doubles data entry, and the two systems diverge within days, which makes the final reconciliation harder. A short rehearsal in the sandbox gives the confidence that parallel running is meant to provide. If leadership insists, limit it to one team for one week with a clear end date, and treat the new CRM as the system of record from day one.

Does email history migrate into Zoho CRM?

Emails stored as activities in the old CRM can migrate through the migration wizard as notes or activity records. Emails that lived only in mailboxes do not come across as CRM data, but connecting the mailbox after go-live lets Zoho CRM associate past and future messages with contacts by address. Decide early which years of correspondence matter; migrating a decade of email adds volume without much use.

Should closed deals and old leads be migrated?

Migrate closed deals, because they feed win rate, revenue history and account context. Old leads are a judgment call: migrate the ones with activity in the last year or two and archive the rest in an export. Loading tens of thousands of dead leads inflates the database, slows views and skews conversion reports. A status value such as archived keeps the migrated ones out of active views.

How do you keep users working during the cutover?

Announce the freeze and go-live dates two weeks ahead, train on the new system in the week before, and provide a one-page guide for the first day. Have an admin available during the first week to fix access and ownership issues quickly. Ask reps to spot-check their own accounts and deals on day one, since they know their data best and catch mapping errors faster than any report.

The Zoho CRM data migration checklist takeaway

A clean Zoho CRM migration is mostly preparation: audit and dedupe the source, match picklists exactly, build special fields ahead of time, migrate users first, then reconcile counts and duplicates on the far side. Rush the prep and you inherit the silent failures — dropped values, misassigned owners, hidden duplicates — that erode trust in the system for months. If the move spans multiple apps or a large, messy dataset, a Zoho integration specialist or a broader business systems consultant can run it end to end; our overview of Zoho CRM migration services covers what that looks like, and our Salesforce-to-Zoho migration guide goes deep on that specific move.
